“What’s the one thing that would change everything?”
It’s a question that we, as leaders, often ask when we feel stuck.
And it usually gets answered with something external:
“If my team would just take more ownership.”
“If leadership above me offered more clarity.”
“If we had more time, more people, more resources…”
We want the proverbial magic bullet. But the longer I coach, the more I see the truth:
The true “magic bullet” isn’t external.
It’s internal. It’s your leadership health.
The Vision: The 100X Leader
At L3 Coaching, we use the phrase 100X Leader to describe someone who is:
100% healthy in their leadership (self-aware, emotionally grounded, disciplined), and
Multiplying that health into others. - That’s the “X”
Most leaders want to grow. But few have a clear path to become that kind of leader.
That’s where the real magic is—not in having all the answers, but in becoming the kind of person others want to follow and learn from.
If you want to be a 100X Leader, you must lead yourself well.
And to do that, you need a framework that helps you calibrate how you lead others.
That’s where the Support-Challenge Matrix comes in.

Every Leader Creates Culture
The Support/Challenge Matrix is a simple but powerful framework that maps how leaders create culture—whether they realize it or not. It is a principle you can utilize to diagnose the influence you bring and the culture you create as well as helping you intentionally identify how you want to show up and then actually do it.
It’s built around two critical ingredients:
• Support – Practical resourcing and emotional investment in your people
• Challenge – Clear expectations, accountability, and truth
When those are calibrated, people thrive.
When they’re imbalanced, people drift into dysfunction.
Let me quickly draw your attention to the key concepts:
The way our leadership influence is experienced is made up of the combination (or lack thereof) of the Support and Challenge that we bring.
High Support with Low Challenge: PROTECTING (think over protecting) leadership style, creates ENTITLEMENT and MISTRUST
High Challenge with Low Support: DOMINATING leadership style, creates FEAR and MANIPULATION
Low Support and Low Challenge: ABDICATING leadership style, creates APATHY and LOW EXPECTATION
High Support with High Challenge: LIBERATING leadership style, creates EMPOWERMENT and OPPORTUNITY
Here’s how it plays out in real life:
This may start out sounding like bad news but stick with me.
No one is a natural Liberator. Seriously, not a single one of us. Another way to say it is that none of us has a natural tendency toward a Liberating leadership style.
Before you click off this page, let me also say that none of us has a natural tendency toward an Abdicating leadership style. We’ll come back to that.
So, maybe you’re ahead of me now but that means that everyone will have a natural tendency toward either a Dominating leadership style or a Protecting leadership style.
Our 5 Voices for Teams (5V4T) helps you know your leadership voice and understand that every voice will either drift toward PROTECTING or DOMINATING… when we are either immature, unhealthy, or unintentional. Don’t beat yourself up on this, just be aware of it.
So what about the ABDICATING leadership style? Like I said, the good news is that none of us has a natural tendency toward ABDICATION. An abdicating leadership style only comes from burnout, extreme stress/unhealth, or a toxic environment. Abdication is never the answer so if you find yourself there, ask why and start taking steps toward getting rest, addressing your stress, or changing your environment.
That brings us to the LIBERATING leadership style. Here is how you become a LIBERATING LEADER.
First, lead yourself well. Leading with a calibrated support and challenge applies to you first.
Second… here is the mind-blowing way to be a LIBERATING leader that cultivates EMPOWERMENT and OPPORTUNITY.
BE INTENTIONAL
Yep, that’s it. That means take the time to look at yourself. Take the time to look at the culture in the teams that you lead. Be honest. Ask others for their experience and insight.
Then do something with it. Don’t settle for less than being a LIBERATOR! You don’t have to. Commit to Fight for the Highest Possible Good… for yourself, for your team, for all areas of your life.
That's how you can be a 100X Leader that Liberates your people and your company.

Here’s a quick exercise to assess where you stand:
Reflect:
Where would you place yourself on the Support-Challenge Matrix in how you lead yourself right now?
Where would you place yourself on the Support-Challenge Matrix in how you lead your team right now?
Where would your team place you?
Check your culture (see above). Does it match what you think you are bringiing. If it doesn't match, it is a good indicator that you are not influencing with the calibration of Support and Challenge that you think you are.
